Satya Nadella Returns to Technology: AI Is Microsoft’s Priority

Satya Nadella, Chairman and CEO of Microsoft, announced important organizational changes to employees. In an email dated October 1, 2025, he said he was handing over some of his business responsibilities so he could focus fully on the company’s biggest technical challenges. Specifically, Judson Althoff, previously Microsoft’s chief commercial officer, is becoming CEO of Microsoft’s commercial business. This change includes transferring oversight of the marketing and operations organizations from Nadella to Althoff.

Judson Althoff has spent nine years leading the global sales team and was a key architect of the Microsoft Customer and Partner Solutions (MCAPS) organization, which has become the company’s main growth engine. He will now take on an expanded role that brings together sales, marketing, operations, and engineering to accelerate support for customers in artificial intelligence (AI).

Reasons for these changes

Nadella explained in the email that these changes will allow him and the engineering leaders to focus on ambitious technical challenges. These include building data centers, systems architecture, AI science, and product innovation. In his words, this will help lead the company with intensity and speed through this generational platform shift. Nadella emphasized that Microsoft is facing a tectonic shift in AI that requires simultaneously managing its existing commercial business and building new frontiers with flawless execution.

This shift is not merely an evolution but a reinvention for everyone at Microsoft. Nadella called on everyone to rapidly learn new skills, embrace new ways of working, and stay close to the core technologies to drive innovation across the entire spectrum.

What is not changing

Some elements will remain unchanged. Takeshi Numoto, chief marketing officer, will continue to report to Nadella while also reporting to Althoff. This includes responsibility for overall business models, planning, consumer marketing, and the corporate brand and communications. Carolina Dybeck Happe, chief operations officer, will continue to report directly to Nadella while working closely with Althoff on the company’s overall transformation.

Althoff will also lead a new commercial leadership team that will bring together leaders from engineering, sales, marketing, operations, and finance. This team will focus on product strategy, go-to-market readiness, and sales activities, with shared accountability for the precision and excellence that customers expect.

Connection to AI and growth

Microsoft sees AI as a general-purpose technology that delivers significant improvements in productivity and gross domestic product growth. The company wants to help commercial and public-sector customers and partners combine their human capital with new AI capabilities to transform how they operate. To accelerate this, sales, marketing, operations, and engineering must be brought together to drive growth and strengthen Microsoft’s position as the preferred partner for AI transformation.

According to information available as of October 2025, this restructuring is not part of a succession plan—Nadella remains the overall CEO, but with a reduced management workload, allowing him to lead technical innovation. Microsoft is thus responding to the need for rapid progress in AI infrastructure and products, as confirmed by reports of its focus on engineering priorities.
